Festive season stock planning is deciding, weeks in advance, which items to stock deeper, how much cash to set aside and when to order, so that you can meet festival demand without being left with unsold goods. Look at last year's sales, order early for items that run short, buy in stages and plan your cash. Done well, the festival rush is the most profitable stretch of the year.

For kirana stores and wholesalers, festivals such as Diwali, Holi, Eid, Navratri, Raksha Bandhan, Pongal and wedding season change what people buy. Dry fruits, ghee, sugar, oil, flour, sweets, snacks, pooja items, soft drinks and gift packs can all move much faster than usual. The challenge is that demand is sharp and short. Order too little and you lose sales; order too much and the leftover becomes dead stock.

Step 1: Festive season stock planning starts with last year

Your best forecast is your own history.

  1. List which items sold much faster in the festival weeks last year.
  2. Note the days when you ran out and how many customers you may have lost.
  3. Note what was left over after the festival and how long it took to clear.
  4. Ask staff and regular customers what they wanted and could not find.

If you have no records, talk to nearby shops and your wholesaler's salesman about what usually sells in your area. From this year, keep notes so next year is easier.

Step 2: Build a festival list

Divide items into groups.

Group Examples Plan
Must-have demand items Atta, oil, sugar, ghee, dry fruits Order deeper, secure supply early
Festival specials Gift packs, pooja items, sweets, decor Order in stages, smaller first lot
Regular items Daily needs Normal reorder, slightly higher level
Risky items Short-life or one-off novelty packs Small quantity, ask about return terms

Decide how much extra to buy for each group. For the must-have group, a rough approach is to take last year's festival sale per day, adjust for growth or decline, multiply by the number of days until your next delivery chance, and add a cushion. The method is the same as the one in our reorder level formula, with festival sales instead of normal sales.

Step 3: Plan your cash

Festival stock needs more money at the same time that customers may buy on credit. Do the arithmetic before you order.

  • Estimate the cost of the extra stock you plan to buy.
  • List when your suppliers expect payment.
  • Check how much is pending from your customers and try to collect before the rush.
  • Arrange any short-term credit early, rather than at the last moment.

Wholesalers should look at retailers' dues before they increase supply. A shop that is already over its limit should not be loaded with extra goods on credit. See credit limits for retailers for how to set and use limits.

Step 4: Order early, in stages

Suppliers face the same rush. Delivery slips, stock-outs and price changes become common near the festival.

  • Place the first order early for items that are scarce or have long lead times.
  • Hold back part of your budget for a second and third order closer to the date, based on what is actually selling.
  • Confirm delivery dates and plan for delays by adding a few days of cushion.
  • Ask your wholesaler about their cut-off dates so you know when to place the final order.

Step 5: Prepare space and people

  • Make room: clear dead and slow items to create shelf and godown space.
  • Rearrange the shop so that festival items are visible near the entrance and counter.
  • Plan extra hands for the busiest days, such as packing, billing and delivery.
  • Keep enough change, bags, packing material and boxes.
  • Check expiry on all stock before it goes on display. See expiry management for FMCG.

Step 6: Watch daily and adjust

During the season, update numbers every day.

  • Note which items are selling faster or slower than planned.
  • Reorder fast items quickly. Do not wait for your usual day.
  • Move slow items to better spots or bundle them with popular ones.
  • Keep a short "ran out" list for next year.

Step 7: Plan the week after

The days after the festival are when losses are made. Decide in advance:

  • Which items can wait for next year without spoiling, and which cannot.
  • Which goods can be sold at a discount straight after the festival.
  • Which packs the supplier will take back or exchange.
  • How you will use leftovers, for example in gift hampers for regulars.

A short festive checklist

  • Last year's sales and stock-outs reviewed
  • Festival item list with quantities
  • Cash and supplier payment plan
  • First orders placed, second and third planned
  • Staff schedule and packing material ready
  • Credit exposure of retailers checked
  • Clearance plan for leftovers

For wholesalers and distributors

Festival demand arrives as many orders at once from many retailers, often late at night. To cope:

  • Ask retailers to place orders early and set a clear cut-off time.
  • Allocate scarce items fairly instead of promising everyone the full quantity. Partial supply is better than a promise you cannot keep.
  • Check available stock, not just stock in the godown, since part may already be promised.
  • Plan routes by area so deliveries go out efficiently.
  • Watch collections as sales rise, because dues build up quickly.

You may also want to know the numbers behind your business, such as distributor margin, so that you can see which festival lines truly pay.

How MaalMitra helps

MaalMitra gives wholesalers a way to handle the rush in an orderly manner.

  • One order inbox with accept, reject and partial fulfilment, so scarce items can be supplied in part and the retailer is informed.
  • Credit limits and checks, so over-limit orders cannot go on credit.
  • Stock that moves with every order, cancellation and short delivery, plus low-stock alerts.
  • Route planning with stops ordered by pincode proximity, opened in Google Maps, and one-step dispatch of a route.
  • Delivery confirmation where the driver enters the retailer's OTP, with photo, signature and quantity as extra proof.
  • Analytics for product demand, top and declining retailers and collection rate, helping you plan next year.
  • Reminder schedule in the app for payments due.

Retailers can use repeat order to rebuy last year's festival items faster, and quick basket to build a list across suppliers. MaalMitra never orders for them; they review each basket.

Frequently asked questions

How early should I start festive season stock planning?

Start six to eight weeks before the festival. This gives time to review last year's sales, place orders with suppliers who run short, arrange cash and train staff.

How do I estimate festival demand?

Look at your sales in the same period last year, note which items spiked, and adjust for changes in the number of customers. If you have no records, start modestly and plan to reorder during the season.

How can I avoid leftover festive stock?

Buy in stages rather than one big lot, prefer items you can sell after the festival too, ask suppliers about returns on unsold goods, and plan clearance offers for the days after the festival.

How does MaalMitra help wholesalers during festival rush?

Wholesalers can handle a surge of orders through one inbox with accept, reject and partial fulfilment, credit checks, stock that moves with each order, route planning for deliveries and analytics on product demand.
